
Axiologik has launched an AI readiness assessment service designed to reduce the number of AI initiatives that stall after pilots or fail to deliver long-term value.
The service responds to evidence that many corporate AI efforts never reach live use. It cited Gartner research suggesting around 30% of AI projects do not move beyond proof of concept, and an MIT study indicating 95% fail to deliver sustained value.
Spending has increased alongside the rise in AI pilots and experimentation. Research by SAP and Oxford Economics found the average UK business spent GBP £15.94 million on AI last year.
Axiologik has named the assessment AxioIntelligence. It is positioned as a way for organisations to identify where AI could deliver value and to check whether the core foundations are in place before wider deployment.
Five assessment areas
The assessment reviews readiness across five areas: data, security, engineering, governance, operating model and workforce. Together, these cover technical and organisational factors that influence whether an AI system can be run in production and managed over time.
Across those areas, the consultancy will focus on common reasons projects fail, including poor data quality, a lack of reliable production infrastructure, unclear business cases, and rising compute costs.
This readiness approach reflects a broader shift from experimentation to operational delivery. Once a model or workflow needs to run at scale, teams face additional requirements such as monitoring, change control, access management, audit trails, and integration with existing systems.
Capability gap
Axiologik also highlighted a potential misalignment between executive ambition and operational reality, describing a confidence gap around data readiness. Business leaders may believe their data environment is ready for AI at scale, while technologists are less confident about controls, quality, and governance.
These gaps often surface late in the delivery process, when teams try to move beyond limited pilots to broader deployments. Issues can include inconsistent definitions of key data fields, restricted access to source systems, and unclear ownership of data quality and change management.
Regulatory pressure
Regulatory developments are becoming a bigger factor in AI planning for UK organisations, particularly those operating in Europe or supplying European customers. The EU AI Act is due to enter into full force and effect in August 2026, a change expected to increase scrutiny of governance processes, risk management, and documentation for certain uses of AI.
In that context, assessments covering security, governance, and operating models address issues beyond technical performance, including decision accountability, oversight structures, and procedures for responding when systems behave unexpectedly or produce contested outcomes.
Dave Sugden, Axiologik's Head of Engineering, said organisations often either move too quickly or struggle to scale after an early success.
"We're consistently seeing the same problems: companies running before they can walk with AI, risking their investment, or companies successfully running one small pilot but not knowing how to scale that up across the organisation. AI itself is not the problem - the failure to establish robust enterprise infrastructure is.
"Overlooking the right foundations puts organisations at risk of significant reputational damage, regulatory non-compliance, and strategic missteps. Sadly, it's not unusual to read stories of AI going wrong in the press, with severe commercial and reputational impact to the companies involved. Our new service is all about getting the right set up to avoid that happening," said Sugden.
Alongside the new assessment service, Axiologik has produced a white paper titled Building the Foundations for Successful AI Adoption.
